How to Structure Amazon PPC Campaigns for Profitable Scaling

Most Amazon ad accounts don't fail because of bad bids. They fail because of bad structure. When discovery, performance, and brand defense all live in the same campaign, you can't tell what's working, so you can't scale what is.

Start with three campaign tiers

A clean account separates spend by intent, not just by product:

  • Discovery campaigns: Broad and phrase match, automatic targeting. Their only job is to find new converting search terms. Expect a higher ACoS here; you're paying for data.
  • Performance campaigns: Exact-match keywords that have already proven they convert. This is where you push budget and tighten bids for profit.
  • Brand defense: Your own brand terms. Cheap clicks, high conversion, and they stop competitors from stealing customers who are already searching for you.

Use a harvesting workflow

The flow between tiers is what makes this work. Every 1 to 2 weeks, pull your search term report:

  • A search term from a discovery campaign converts 2 to 3+ times? Promote it to an exact-match performance campaign.
  • Add that term as a negative exact in the discovery campaign so the two never compete for the same click.

This "harvest and graduate" loop means your performance campaigns fill up only with proven winners, while discovery keeps hunting.

Set bids by position in the funnel

Don't bid the same across tiers. Discovery bids can sit at or slightly below suggested. Performance bids should target a position that hits your target ACoS - usually top-of-search for proven converters. Track top-of-search impression share for your money keywords; it's the lever that most directly moves rank.

Watch the metric that actually matters

ACoS is useful, but it's a vanity number on its own. The metric that protects your margin is TACoS (total ad spend ÷ total revenue). A healthy account often raises ad spend while TACoS holds steady or falls, because ads are lifting organic rank, and organic sales carry no ad cost.
